NorthGate Regional Distribution Redesign

  • Project

  • 2025

Overview

NorthGate engaged Tavra Group to redesign its distribution network after rapid customer growth created uneven inventory, rising transfer movements and inconsistent delivery service. The project combined network modelling with warehouse and planning changes, enabling the client to improve service without immediately adding another regional facility.

Challenge

Branches ordered independently, stock policies were uniform across very different items and more than 14% of monthly warehouse movements were internal transfers. Customer lead times varied by region, while management reports did not separate supplier delay, inventory unavailability and warehouse execution.
